You measure GEO ROI for a small business across four simple checks: whether AI tools name you, whether that produces any website visits, whether people are searching your business name more often, and whether new enquiries actually mention finding you through AI. No expensive software is required to start — a spreadsheet and 30 minutes a month covers the basics.

Why this is harder to measure than a Google ad

A Google ad gives you a click count and a cost. GEO — Generative Engine Optimization, being cited by AI tools like ChatGPT and Gemini — doesn't work that cleanly, for a genuinely structural reason: its biggest win often produces no click at all. An AI names your business, answers the question, and the person acts (or doesn't) without ever visiting your site. Standard website analytics see nothing.

That's not a failure of GEO. It's a limitation of measuring everything by clicks. The fix isn't giving up on measurement — it's tracking the things you actually can see, and using sensible proxies for the parts you can't.

Work through them in order. Layer 1 tells you whether GEO is succeeding at all; layers 2–4 tell you what that success is actually worth.
 

Layer 1: are you being named?

This is the core check, and no analytics tool gives it to you automatically — you have to go and look, the same way you'd check a shop window.

  1. Write a fixed list of 10–15 questions your customers would genuinely ask — the same list every time, so results are comparable.
  2. Ask each one in ChatGPT, Perplexity and Gemini, checking Google for an AI Overview too. Use a fresh session each time.
  3. Record for each: cited (named with clear attribution), mentioned (named, no clear attribution), absent, or inaccurate.
  4. Work out your rough "citation rate" — how many of your questions produced a mention of your business.
  5. Note which competitors are showing up where you're not.

Do this monthly, on the same question list. The trend matters more than any single month's number — moving from 2 out of 15 to 7 out of 15 over four months is unambiguous, real progress.
 

Layer 2: is anyone actually clicking through?

When an AI answer includes a link and someone clicks it, it usually shows up in your website analytics as a specific kind of visit. This is a minority of GEO's total value — most of the value is the citation itself — but it's the part you can count exactly.

Most website analytics platforms let you check "where visitors came from." Look specifically for domains like chatgpt.com, perplexity.ai or gemini.google.com in that list. If you don't see any yet, that's normal early on — this number tends to lag behind citation growth by a few months.
 

Layer 3: is your business name being searched more?

This is the most underused, and often the most honest, signal available — particularly useful for a small business without fancy tracking tools.

When an AI recommends your business without including a link, the natural next move for an interested person is often to search your business name directly. Google Search Console (free) shows this: search for how many people searched your exact business name over time, and watch the trend.

Rising searches for your own business name, with nothing else obvious explaining it — no new advertising, no press mention — is a reasonably strong sign that something is putting your name in front of people. Increasingly, that "something" is an AI answer.
 

Layer 4: is it turning into actual customers?

The layer that decides whether any of this was worth the time.

Ask directly. Add "How did you hear about us?" to your enquiry form, or have whoever answers the phone ask it. Include an option like "asked ChatGPT / an AI assistant." This one question does more for tracking GEO's real value than any analytics setup, because it captures the no-click journeys nothing else can see.

Watch the trend, not individual enquiries. GEO's contribution is usually spread across many small nudges rather than one traceable moment. Look at total enquiries over a few months against your citation-rate trend, rather than trying to pin one specific sale to one specific AI answer.
 

What "working" looks like in the first six months

Realistic expectations, because GEO moves at a similar pace to SEO — not instantly.

  • Months 1–2: citation rate barely moves. You're publishing content and fixing basic inconsistencies. The clearest early win is correcting anything inaccurate.
  • Months 3–4: first genuine citations start appearing, usually on your more specific questions.
  • Months 5–6: citation rate climbs measurably, searches for your business name trend upward, and the first enquiries start mentioning an AI assistant by name.

If your citation rate is completely flat after four months of genuine effort, the usual cause is content structure — answers buried too deep, or business details still inconsistent somewhere — not that GEO doesn't work for your type of business.
 

A worked example

Digital4Local's Solar4Good client tracked exactly this way. Over 90 days: Google Maps position moved from 14 to 2, reviews grew from 18 to 47, Google Business Profile views rose from 340 to 1,240 a month, and — the layer-1 number specifically — AI citations went from 0 to 205 across ChatGPT, Gemini, Google AI Overview and Google AI Mode. Inbound calls rose from 9 to 40 a month, tracked in part through exactly the "how did you hear about us" question described above.

The mistake worth avoiding

Judging GEO purely on website traffic. If clicks are the only thing you count, GEO will look like it's failing — because its biggest wins are, by design, largely invisible to click-based analytics. A business named in dozens of AI answers with few resulting clicks has still gained something real: shortlist presence, recall, and the borrowed trust of the AI's own recommendation. Counting only clicks scores that as zero, which understates it substantially.

 

Track four things, once a month: are you named, is anyone clicking through, is your business name being searched more, and do new enquiries mention it. That's a complete, honest measurement of GEO for a small business — no expensive tooling required to start.
